Where the numbers come from
Every upper material has a typical wear count it takes to soften into a comfortable shape, drawn from common cobbler and shoe-care guidance: canvas needs the fewest wears, since the woven fabric has almost no stiffness to overcome; suede needs a modest number, since it's already a softer, napped material; full-grain leather needs the most of the everyday materials, because its dense fiber structure takes real, repeated flexing to relax; and patent leather, with its glossy plastic-like coating, tracks close to full-grain leather despite feeling completely different to the touch. That base wear count then scales up the snugger the shoe fits out of the box — a shoe that's merely snug needs less additional stretching than one that's genuinely tight, and a very tight fit needs the most.
The timeline, worked all the way through
Fix the fit at "slightly snug" and the wear frequency at four times a week, and the material-by-material comparison looks like this: canvas settles in around 4 wears, about a week. Materials that resist the pattern entirely
Not every source of stiffness is upper material waiting to relax. Rigid technical soles, structural heel counters, and hard plastic or composite reinforcements in some work and safety shoes are built to hold their shape permanently and were never going to soften with wear, no matter how many times you put them on. Recognizing which stiffness is genuinely temporary (upper material still adjusting to your foot) versus permanent (a structural element doing exactly its job) prevents wasting weeks expecting a fundamentally rigid component to eventually feel like a broken-in leather upper.
Break-in expectations differ by shoe category, not just material
The material-based timeline above assumes a fairly typical shoe construction, but the category of shoe shifts things somewhat even within the same material. A short mid-way checklist
Partway through whatever timeline you're expecting, it helps to check a few concrete things rather than relying on a vague sense of "does it feel better yet":
- Is the tightness diffuse or localized? General snugness across the whole foot that's gradually easing is normal break-in. A single specific spot that hasn't moved at all points to a structural or sizing issue in that exact location.
- Are you at or past the material's typical wear count for your fit level? If you're well past the estimate with no improvement, that's the clearest signal something other than ordinary break-in is going on.
- Has the discomfort changed in character, not just intensity? Genuine break-in discomfort tends to soften and spread thinner over time. Discomfort that stays sharp, or that starts producing a blister in the same spot repeatedly, is a different category of problem.
- Would a stretch or a half-size difference plausibly fix it? If you can point to a specific, fixable mismatch (a tight spot a stretcher could address, a girth that suggests the wrong width), that's useful information a passive wait won't resolve on its own.
None of this replaces trying the shoes and paying attention, but having concrete checkpoints beats guessing at whether "long enough" has passed.
Why tightness scales the estimate the way it does

It is not a sharp, unchanging pinch, a blister that keeps reopening in the same exact spot, or numbness that lingers after the shoes come off. Past the reasonable timeline for the material and fit involved, those symptoms are a reason to stop wearing the pair and reassess the size and width against a proper measurement — and anything involving ongoing pain, numbness, or a wound that isn't healing normally is worth having a podiatrist look at directly, rather than adjusting the break-in approach and hoping it resolves on its own.
